Very different I like how unique this seems to be.

Oh my, I can honestly see some of the most epic changes that might result, partially in irony so grand it hurts. The Uchiha Massacre hasn't happened and may not. Danzo would freak about village strengths he would NEED the Uchiha and it's a nasty pill to swallow. He would be his tactical mind and try to make them compliant on things to be soldiers. Sharingan aids when dead too. As such, the fangirl mentality won't set on a brooding(as much) Sasuke, meaning all girls train harder to impress that way. Stronger Sakura potential. Naruto may return and get girls as a result of wanderer status and junk, this leads to funnies. Kakashi just basically guaranteed a later friendship with Luffy and later brother status to Naruto given how Zoro will explain things about him helping like that. Means he's Nakama, and if he died, well, shit goes down via Luffy calling war and Zoro slicing like hell.

Overall, the ripple effect here is beyond huge and I can't wait to see how this goes.

Just when I was looking through old one piece stories something to read, here comes a verygood start to a new story. I like what you've done with backstory, although it's going take time, as usual, to integrate a Naruto continent in one piece setting. My only advice, since your grammar is good and it's early judge character progression, is to plan out how you want be right now. A simple length better if you don't want to invest dedication over years to telling an entire One piece story. Just some advice.
